Design AI Workflows That Support Delegation

Assign drafting, review and decision authority so AI helps a team work independently.

Start with authority, not automation

A founder-independent business needs clear decision rights. List tasks that employees can complete, decisions a manager can approve and commitments reserved for leadership. Add AI only after those boundaries are understood. A tool can prepare information or drafts. It does not resolve who owns a decision, who can commit funds or who must respond when an exception occurs.

Create a three-stage workflow

Separate preparation, approval and execution. In customer communication, AI might draft a response from approved information, a team member reviews it and an authorized employee sends it. In purchasing, AI might organize vendor quotes, a manager approves the selection and finance processes payment. Define the evidence required at each stage. Keep the approver visible in the operating record.

Match review effort to the task

Low-impact internal summaries may need a quick source check. Customer promises, contractual changes, payment instructions and personnel decisions need the appropriate authorized review. These are operating design choices, not a reason to make every workflow cumbersome. Choose a proportionate control and specify the conditions that move an item to a higher level of review.

A delegation design prompt

Ask: For these tasks, draft a responsibility table with preparation owner, approval owner, execution owner, permitted AI assistance, required source material and completion evidence. Use only the authority levels supplied. Identify unclear responsibility or missing approval criteria. Do not grant new permissions. Suggest a handoff checklist that the next employee can use without asking the founder for routine instructions.

Measure independence in actual work

Track how many routine items finish without founder intervention, how long approvals take and which questions repeatedly return to leadership. Review a sample of completed items for quality. AI can categorize the recurring questions and suggest documentation improvements. The outcome should be a stronger team operating model: employees understand their role, managers approve within their authority and the founder handles the decisions that truly require leadership.
