Write Useful SOPs With AI: From Demonstration to Approved Process

Document the work people actually perform
Start with a demonstration by the person who does the task. Capture the trigger, inputs, sequence, judgment calls and finished output. Use an authorized recording or written walkthrough. AI can organize that material into a draft SOP, but it should not invent steps that were never demonstrated. The goal is to preserve useful operating knowledge in a form another employee can follow.
Give the procedure a clear boundary
Define what starts the process and what ends it. Customer onboarding might begin when an agreement is approved and end when required records and the first appointment are confirmed. Include systems used, permission requirements and handoff responsibilities. A procedure covering an entire department becomes difficult to maintain. Start with one repeatable task and connect related procedures through a clear index.
Make judgment calls visible
Write the ordinary path and the specific situations requiring escalation. For example, an incomplete application may return to the requester, while an unusual contractual request goes to an authorized manager. Describe the evidence that permits the next step. AI can suggest questions that reveal missing branches, but the process owner must approve the actual decisions and authority levels.
Use this draft prompt
Ask: Convert the supplied walkthrough into an SOP with purpose, trigger, inputs, responsible role, numbered steps, quality checks, exception handling and finished output. Preserve the system names provided. Mark any missing instruction as a question rather than inventing it. Add a revision owner and review date. Then create a short checklist containing only the steps needed during live execution.
Test with a second employee
Have someone who did not write the SOP perform the task using realistic sample inputs. Note where they ask for help, interpret a term differently or cannot find a referenced screen. Update the procedure and repeat only the affected steps. AI can organize the test feedback. Approval belongs to the process owner. Publish the approved version in the team knowledge base and review it when the workflow changes.
